In our previous article, we explored how generative artificial intelligence can significantly boost development teams’ productivity: real-time code suggestions, automated test generation, instant documentation… At first glance, it seems like a great catalyst for value.

But like any tool, its effectiveness depends largely on how it’s used. AI is only as good as your ability to apply it, or would you drive a Ferrari from one hole to another on a golf course? As groundbreaking as it may seem, that would be a huge waste.

Likewise, implementing AI the wrong way can turn it into a waste or missed opportunity. That’s why, in this article, we have a closer look at the most frequent mistakes and misuses when integrating AI and how to avoid them.

1. Using AI as a complete substitute for critical thinking

Or in other words: blindly trusting AI. Despite being a powerful tool, AI comes with biases and limitations. One of the most important is “hallucination”: providing plausible but false information. AI always gives you an answer that fits your prompt, even if it’s not true. Not out of malice, but because that’s how it works.

As the Italians say, “Se non è vero, è ben trovato”. Even if it’s not entirely accurate, the answer can be so well-constructed it might seem valuable or even be misleading. These hallucinations not only occur, but they’re also increasing¹ as AI is used for more technical tasks like software development, due to gaps in training data and the models’ tendency to fill those gaps with confident-sounding responses. In fact, a Purdue University study found that 52% of programming answers generated by ChatGPT were incorrect². That’s why reviewing, cross-checking, and verifying are essential.

In software development, this can lead to subtle, hard-to-spot bugs, especially if the person using the AI lacks the experience to recognize inconsistencies. Like any powerful tool, AI requires supervision.

So yes, rely on AI, but don’t give up control.

2. Copy-pasting code without reviewing it

This, following the first risk, can be considered a direct consequence. If we don’t apply critical thinking to AI-generated answers in natural language, we’re unlikely to do it with the code either. And that can lead to a multitude of problems: the code may contain errors, may not fit the project’s architecture…

Here’s an example. Generative AI models like GPT-4 or CodeLlama often “hallucinate” packages or dependencies that don’t exist, potentially introducing serious supply chain vulnerabilities. And according to this recent study by researchers from the University of Texas, the University of Oklahoma, and Virginia Tech, error rates exceed 20% in some cases. This reinforces the need to always verify dependencies suggested by AI before integrating them into real projects.

The issue worsens when those errors go undetected until late development stages, making them much more expensive to fix. That’s why it’s crucial for development teams to have the expertise to evaluate what they’re copying and to be backed by robust verification systems.

3. Delegating your team’s learning to AI

Why bother learning if AI can do it for me? Precisely to know whether it’s done right. Heavy reliance on AI can create a silent issue: your team starts unlearning.

If we don’t actively foster human technical skills, we risk ending up with “AI operators” rather than professionals with enough experience to critically review AI outputs and validate whether they’re correct.

Organizations that don’t invest in developing their talent will end up depending on AI systems their teams can’t verify or improve.

4. Implementing overly complex solutions

Another common risk is accepting unnecessarily complex solutions suggested by AI instead of solving problems simply. We’re increasingly falling into overengineering.

AI might propose complex and technically elegant approaches, but that doesn’t mean they’re the right ones. Your architectural vision, your understanding of the platform and development practices, must remain a key pillar.

Every AI suggestion should be treated like one coming from a junior developer: full of potential and enthusiasm but lacking the experience and context to see the bigger picture.

5. Trust, but verify: implementing AI without evidence

One of the most serious mistakes is assuming that “AI is working” without objective metrics. In fact, the METR report (Measuring the Impact of Early-2025 AI on Experienced Open-Source Developer Productivity) found that, among a sample of open-source developers, those using AI often took longer to complete tasks than those who didn’t.

In such cases, it’s worth remembering the Russian proverb Ronald Reagan used in his meetings with Mikhail Gorbachev: “Trust, but verify” (Doveryai, no proveryai). We can’t assume AI will work on its own. It may require guidance, either from technical leadership or strategic support from management. Objective metrics that measure AI’s impact on productivity, comparing before and after its adoption, should become part of everyday practice in any organization.

We must shift from believing something will work to proving that it does. And if it doesn’t, we should walk away from it.
